What usually breaks first

These arrive together because they are the same problem: the operation outgrew the tooling. Replatforming without fixing the systems behind it moves the fault rather than clearing it.

Stock

Two channels disagree about what is on the shelf. Someone reconciles it by hand every morning, and oversells anyway.

Fulfilment

Picking is the bottleneck, a second warehouse made it worse, and nobody can say whether 3PL would be cheaper than fixing it.

The ERP was chosen for a smaller business. Every new channel is another integration nobody owns.

Marketplace payouts arrive netted, landed cost is a guess, and the month takes four days to close because three systems have to be argued into agreement.

Where the stock master lives, how availability reaches each channel, and whether a second warehouse or a 3PL is the cheaper fix. This is the decision that most often gets deferred and should not be.

The platform work, the integrations and the cutover sit under one contract, with named specialist partners for the slices that warrant them — because a five-figure migration should not rest on one person being available, and because the alternative is a merchant holding three suppliers who each blame the other two on cutover night.

The migration is rehearsed before it is run. Data is reconciled repeatedly so the delta shrinks, the rollback plan exists before the DNS changes, and the conditions that abort the cutover are written down in advance rather than argued about at two in the morning.

Delivery is as prime contractor, with named specialist partners for the slices that warrant them. Partners are named to you before anything is signed — concealment fails diligence and framing survives it.

What does not exist yet is a published Shopify Plus migration case study. When there is one it will appear here with the client's name on it and numbers that can be checked. Until then this page will not pretend otherwise.
